Should You Replace That Laptop, or Keep It Going?

Someone’s laptop is slow. It takes four minutes to start, the fan runs constantly, and they’ve mentioned it twice this month.

Replacing it costs money you’d rather spend elsewhere. Keeping it costs something less visible. Most businesses default to keeping it, because the cost of doing nothing never appears on an invoice.

Here’s a way of working out which is actually right, including the cases where keeping it genuinely is.

First, the Question That Overrides Everything Else

Is the operating system still supported?

If a machine is running an operating system that no longer receives security updates, and it can’t be upgraded to one that does, the decision is made. It doesn’t matter how well it performs.

Unsupported software doesn’t fail visibly. It keeps working exactly as before while quietly accumulating unpatched vulnerabilities. That’s a genuine risk rather than a theoretical one, and it’s also a common reason businesses fail security certifications and struggle with insurance questions.

Windows 10 reached end of support in October 2025. Many machines from that era can’t meet Windows 11’s hardware requirements, particularly around security chips and processor generation, which is why a lot of businesses are facing this decision now rather than gradually.

There are paid extended support arrangements available in some circumstances, which can buy time. Worth checking current availability and cost if you have a lot of machines affected, though it’s a delay rather than a solution.

If the answer here is bad, stop reading and replace the machine. Everything below assumes the security position is sound.

The Cost Nobody Calculates

The main reason businesses keep slow machines too long is that the cost is invisible. Nobody invoices you for wasted time.

The rough maths is worth doing.

A machine that wastes fifteen minutes a day, boot time, waiting for applications, an unexpected restart, costs roughly an hour and a quarter a week. Across a working year that’s in the region of sixty hours.

Put whatever hourly figure is appropriate for that person against sixty hours and compare it to the price of a replacement. For most office roles the machine pays for itself well within a year, sometimes within a few months.

Fifteen minutes a day sounds like a lot until you watch someone wait for a genuinely tired laptop to become usable in the morning.

That calculation isn’t precise, and it isn’t meant to be. It’s meant to stop the decision being made purely on the purchase price, which is the only number that’s easy to see.

When Upgrading Is Genuinely the Right Answer

Plenty of slow laptops aren’t worn out, they’re just held back by one component. Before replacing, it’s worth knowing whether the actual bottleneck is cheap to fix.

A mechanical hard drive. If a machine still has a spinning hard disk rather than an SSD, this is almost always the problem. Replacing it is inexpensive relative to a new machine and the difference is dramatic, often making an old laptop feel close to new. If you have machines with mechanical drives, this is the first thing to check.

Not enough memory. Adding RAM can transform a machine that’s struggling with modern browsers and applications, provided the memory is upgradeable. On many newer laptops it’s soldered to the board and can’t be changed, so this needs checking rather than assuming.

A worn battery. If a machine performs well but won’t hold charge, a battery is far cheaper than a laptop, assuming it’s replaceable.

It’s full. Sometimes a “slow” machine is simply out of disk space, or carrying years of accumulated software nobody uses. Worth ruling out before spending anything.

An upgrade makes sense when it’s cheap relative to replacement, the machine is otherwise sound, and it has a reasonable amount of supported life ahead of it. It stops making sense when you’re spending a meaningful fraction of a new machine’s cost on hardware that’s already several years old.

When to Replace

  • The operating system can’t be upgraded to a supported version
  • Repair or upgrade costs approach a significant share of replacement
  • It’s already been repaired more than once
  • It’s genuinely holding someone back and the upgrade options are exhausted
  • It’s out of warranty and used for something you can’t afford to lose access to

When Keeping It Is Right

Not every old machine needs replacing, and the honest answer is sometimes to leave it alone.

It’s still supported and does the job. A five year old laptop with an SSD and enough memory, running a supported operating system, used for email and documents, may have years left in it. Age alone isn’t a reason.

The role is light. Not everyone needs a fast machine. A device used occasionally for straightforward tasks doesn’t need the specification of one running demanding software all day.

It can be redeployed. A machine that’s no longer suitable for a heavy user may be perfectly good for a lighter role, a spare, a reception machine, or a loan device. Moving machines down the chain rather than replacing everything at once spreads cost sensibly.

There’s also a reasonable environmental argument for keeping hardware in service longer, provided it’s secure and not costing more in wasted time than it saves.

The Bigger Picture: Stop Deciding One Machine at a Time

The reason this question is stressful is usually that it’s being asked reactively, one device at a time, when something breaks or someone complains.

A replacement plan removes most of that. If you know what you have, how old each machine is, and roughly when each will need replacing, the spending becomes predictable and the decisions get made calmly rather than in response to a failure.

It doesn’t need to be sophisticated. A list of devices, their age, their operating system, and a rough replacement year is enough for most small businesses. The value is in having it at all.

Machines bought in a batch will also need replacing in a batch, which is worth planning for rather than discovering.

One Last Thing: What Happens to the Old One

When you do replace a machine, it still contains your data. A laptop in a drawer, sold on, donated, or given to a member of staff is a data risk unless it’s been properly wiped.

Deleting files and emptying the recycle bin isn’t sufficient. Proper wiping, or physical destruction of the drive, is. Keep a record of what was disposed of and how.
